Detecting refunds you were never told about

There are two kinds of refund in a dropshipping business. The kind you action, and the kind that happens to you. The second kind is where the money goes.

The marketplace side

When a buyer is refunded, the platform tells you, because it is taking money from you. That side is well instrumented and hard to miss.

The supplier side

When a supplier refunds you - for a cancelled item, a lost parcel, a dispute you won - the notification is weaker, sometimes an email, sometimes nothing but a balance change. Nothing connects it to the order it relates to.

So money arrives that you cannot attribute, or money does not arrive that you assumed had. Both are invisible without a reconciliation step.

The four combinations

  • Buyer refunded, supplier refunded - neutral, fine
  • Buyer refunded, supplier not - you are out of pocket and may be able to claim
  • Buyer not refunded, supplier refunded - you are ahead, and should check why
  • Neither - normal

The second row is the expensive one and the only way to find it is to compare the two sides deliberately.

The silent supplier refund

The case people miss entirely: a supplier quietly refunds an order because it could not ship, the parcel never moves, and nobody tells your system. The buyer eventually complains about a parcel that was never sent, and by then you have a claim rather than a fulfilment problem.

A supplier-side refund on an order still marked in transit is one of the strongest early warning signals available. It almost always means the parcel does not exist.

What to check, and how often

  1. Weekly: any order refunded on the marketplace with no matching supplier resolution
  2. Weekly: any supplier refund on an order still showing as shipped
  3. Monthly: total supplier refunds received against total expected
  4. Monthly: refund rate per product, to find the one bad line

Per product is where the insight is

Individual refunds are noise. A product refunding at five times your baseline is a decision - stop selling it - and that pattern is completely invisible unless you aggregate.

Most sellers discover their worst product by feel, months after the data would have told them.
